There’s a conversation happening right now about how to use AI in procurement. It centers on which models to deploy, how many to use, and whether they should operate in silos or converge.
These are reasonable questions. But they miss the deeper issue.
The real question isn’t how many models — it’s what grounds them.
The Replication Problem
Anyone can build a multimodel architecture tomorrow. The tools are available. The concepts are public. With enough engineering talent, you can wire six, eight, or twelve AI models together and call it a validation framework.
But here’s what happens when you do:
Models trained on broad, overlapping corpora produce correlated outputs. When they agree, you’ve confirmed a shared assumption — not an independent truth. When they disagree, there is no independent arbiter grounded in outcomes.. The human operator is left holding conflicting signals with no basis for choosing between them.
This is the black box problem wearing a new suit. Instead of one opaque system, you now have twelve — all confident, all persuasive, none accountable.
The Missing Layer
What’s absent from these frameworks is provenance.
Not data provenance — we have audit trails for that. I mean experiential provenance: the ability to trace an insight back to a moment when someone was present, observed what happened, and documented why it mattered.
Since 1998, I’ve been recording patterns in procurement transformation. Not because I anticipated AI. Because I was watching implementations fail and trying to understand why. When the 80% failure rate emerged as a documented phenomenon, I had the case history to explain it. When exceptions succeeded, I had the notes that captured what was different.
That archive — 27 years of the Procurement Insights blog and client engagements — isn’t retrospective data. It’s contemporaneous, timestamped evidence tied to outcomes.
Testimony Can Be Audited
When an AI model produces an output, it’s drawing on statistical patterns in its training corpus. It can be confident. It can be articulate. It can also be wrong — and there’s no way to ask it, “Were you there when this happened?”
Because it wasn’t.
The Procurement Insights Archives function differently. They’re contemporaneous, timestamped observations tied to outcomes. When RAM 2025 surfaces a pattern — say, that behavioral misalignment predicts implementation failure more reliably than technical readiness — I can trace that insight to specific engagements, specific decision points, and measurable results.

Architectures can be copied. Methodologies can be studied. Frameworks can be reverse-engineered.
But no one can manufacture 27 years of documented, lived pattern recognition.
When I recorded observations in 2007, 2012, 2018 — I wasn’t building a training set. I was witnessing outcomes. I was present when initiatives failed and noting why. I was there when the exceptions succeeded and documenting what was different.
That continuity — the unbroken thread from 1998 to today — is what eliminates the black box.
Not more models. Not better prompts. Not consensus algorithms.

Bonus: The Triple Moat
Why can’t this be replicated? Three reasons:
1. Experiential Provenance I was there. I documented it in real time. It’s testimony, not reconstruction.
2. Unique Information This isn’t recycled analyst reports or vendor white papers. It’s 27 years of original observation that doesn’t exist anywhere else. No model has been trained on it because it was never scraped into the public corpora.
3. Publicly Accessible Most information like this — longitudinal operational insights, transformation case histories, pattern documentation — sits behind corporate firewalls. It’s locked in internal wikis, buried in consulting firm proprietary databases, or lost when employees leave. Mine is published. It’s on Procurement Insights. It’s indexable, linkable, verifiable. Anyone can check the receipts.
Most lived experience is locked away. Most public data is derivative.
The Procurement Insights Archives are lived, unique, and open — all three.
That’s not competitive advantage. That’s a structural impossibility for anyone else to replicate. They’d need to go back to 1998 and start writing.
Phase 0 exists because I’ve watched what happens when organizations skip the diagnostic step. The archive exists because I wrote it down. RAM 2025 works because it has somewhere to anchor.
